Local AI vs. Claude & ChatGPT: should you run your own?

Updated October 2026. No affiliate links on this page. When running your own AI beats paying for the cloud, and when it doesn't.

For most people, cloud tools like Claude and ChatGPT are easier and smarter. You type in a browser and get top-quality answers with no setup.

Run your own local AI instead when any of these matter more to you than getting the very best answer:

Plenty of people use both: the cloud for the hardest questions, and a local model for everyday and private work.

Words you'll see in this guide
  • LLM: large language model, the kind of AI behind ChatGPT and Claude. A local LLM runs on your own computer.
  • Frontier model: the newest, most capable cloud models from the big AI companies.
  • VRAM: the memory on your graphics card. AI models load into it, so more VRAM means you can run bigger models.
  • Rate limit: a cap on how much you can use a service in a day or hour.
  • Context window: how much text the model can keep in mind at once, measured in tokens. Longer context uses more memory.

The quality gap

I'll be upfront, because pretending otherwise would waste your money. The best cloud models, Anthropic's Claude and OpenAI's ChatGPT, run on data center hardware worth more than a house. They're smarter than anything you can run at home today, especially on hard reasoning, long documents, and tricky code.

A good local model on a 12 to 24 GB graphics card is still useful. It drafts, summarizes, answers questions, and handles code well. On the hardest tasks it falls behind. If getting the single best answer is all that matters, use the cloud.

The gap is shrinking fast, though. For a lot of everyday work (rewriting an email, summarizing a PDF, brainstorming, getting help with code), a local model is already good enough.

The cost math

A cloud subscription costs about $20 a month for as long as you keep it, roughly $240 a year. Local AI works the other way around: a bigger cost upfront, then almost nothing after.

 Cloud (Claude, ChatGPT)Local AI
Upfront$0A graphics card with enough VRAM, roughly $200 to $500 used
OngoingAbout $20 a monthElectricity, a few dollars a month
Usage limitsDaily caps, depending on your planNone
Best qualityTop tierVery good, not top tier
PrivacyProcessed on their serversStays on your machine

Over two years, a used $250 graphics card can cost less than a $20 a month subscription, and you still own the card afterward. If you only use AI lightly, the subscription is still cheaper. Run the numbers on your own use before you buy anything.

What you can run locally comes down to VRAM. A model only runs fast if it fits in your graphics card's memory.
  • 8 GB: 7B and 8B models
  • 12 GB: 13B and 14B models
  • 24 GB: 30B-class models

Which should you pick?

Use the cloud if you want the smartest answers with no fuss, you use AI lightly or moderately, and you're fine with your prompts being processed on someone else's servers. New to Claude? Start with what Claude AI is and how it works.

Run your own if privacy matters to you, you use AI enough that a subscription adds up, you want it offline, or you like owning your setup. The easiest way in is Ollama with Open WebUI, which gives you a private, ChatGPT-style chat page running on your own machine.

Or use both. Keep a cloud tool for the hardest jobs and a local model for everyday and private work. That's where most people who get serious about this end up.

Ready to try local AI?

Start for free:

  1. Check whether your laptop can already run it.
  2. Put your specs into the Server Calculator to see which model sizes you can handle.
  3. Ready for a machine that stays on? Follow the home AI server build guide, starting with the best GPU for local AI under $500.

No hardware yet? You can also run your own LLM in the cloud first.

Quick answers

Is local AI as good as Claude or ChatGPT?

Not quite. The best cloud models run on huge data center hardware and are more capable than anything you can run at home. A good local model on a 12 to 24 GB graphics card is useful for chat, drafting, summaries, coding help, and private documents, and trails the cloud on the hardest reasoning.

Is it cheaper to run AI locally than pay for ChatGPT or Claude?

It depends how long you use it. Cloud plans cost around $20 a month, every month. Local AI costs more upfront for a graphics card with enough VRAM, then has no subscription or message limits. Over a couple of years of steady use, local can be cheaper. For light use, a subscription is usually better value.

Why would I run my own AI instead of using the cloud?

Privacy, because your prompts never leave your machine. Cost control, with no subscription or limits once you own the hardware. Independence, because it works offline and nobody can change or remove your model. The trade-off is that cloud models are smarter and need no setup.
